From a save to a cited answer

The model proposes. Code decides what becomes memory.

Diagram of the Bob’s Big Brain pipeline Your files and saves flow through optional compile into a spool, then governance runs dedupe, policy and promotion, writing memories and hash-chained receipts; retrieval searches the memories and Claude answers with qmd citations. Your files and /brain-save Compile optional Spool Govern dedupe, policy, promote code decides Memories Receipt chain Retrieve keyword arms, fused, reranked Claude answers with a qmd:// citation
Inventory: files and saves enter the spool directly or through optional compile; governance reads the spool and writes memories plus one receipt per decision; retrieval reads only governed memories; Claude cites what retrieval returns. Checked against code on 2026-10-25.
  • Compile

Optional. Turns your files into summaries, concepts and gaps, and records each step in its own trace.

  • Govern

Code runs dedupe, policy and promotion. Each save writes a receipt; a newer decision retires the old entry.

  • Retrieve

Keyword search fused by rank, reranked for freshness; an optional semantic arm. No generative model. Every hit is a qmd:// link.

  • Package

One plugin for Claude Code and Cowork. /brain asks and cites; /brain-save saves, only when you type it.

On a new local brain, two of the ten governance rules run today. See the status

Who can change a team brain

Each teammate gets their own token; the server keeps only a salted hash. Checked in code; our clean-room test covered local mode.
